The $8,000/Month Profit Leak Hiding in Plain Sight
Every product-based business has a money mystery, and in this episode, I’m solving a big one.
I recently sat down with a client whose business was generating over $2 million in annual revenue, yet she had almost nothing left in profit at the end of the year. When we dug into her numbers, we found a massive cash leak that was quietly draining $8,627.50 out of her business every single month.
The culprit? Free shipping disguised as a customer perk.
In this episode, I walk you through how we uncovered this hidden expense, how we used real data—not emotion—to make a tough call, and how fixing this single line item instantly transformed her bottom line.
What We Cover in This Episode:
The $8,000 Mystery: How a $2M+ business was bleeding cash despite strong sales.
The High Cost of "Free": Why free shipping is often a hidden profit killer rather than a strategic perk.
Overcoming the Fear of Losing Customers: Why the fear of changing a policy is often worse than the reality.
Data Over Emotion: How side-by-side math made the decision to end free shipping completely obvious.
Why You Don't Need More Advice: The difference between guessing your way to profit and using an operating system to build it on purpose.
Key Takeaways:
"Profit leaks rarely look dramatic. They look like a nice little thing you're doing for your customers, or a policy set up years ago that nobody has revisited. Cutting a cost isn't a gut decision—it's a data decision." — Ciara Stockeland
Data removes the panic: When you analyze real numbers side-by-side (revenue gained vs. potential customer drop-off), the strategic choice makes itself.
Revenue does not equal Health: Growing top-line sales without protecting your margin just creates the illusion of success.
Focus on systems: Knowing your numbers is only step one; you need a financial operating system to consistently surface leaks and protect your cash flow.

Hey friend, welcome to the Inventory Genius podcast, where we work together here to make you an inventory genius. We talk about profit, we talk about cash flow, and we definitely talk about your paycheck. Because at the end of the day, it's all related to your inventory. Let's go. Every product-based business has a money mystery. And every week, I solve one of them. I'm your host, Sierra Stockland, fractional CFO and creator of the Inventory Genius operating system. I believe you don't actually need more financial advice. You need an operating system. So each week I'll show you how to uncover hidden cash and solve real financial problems because I want you to start creating more profit and keeping more cash. Let's begin. She was giving away $8,627.50 every single month, just giving it away. And she didn't even know it. The culprit? Free shipping. Welcome back to the show. Today I want to walk you through a real client story. A product-based business owner doing over $2 million in revenue every year, who came to me because her profit just wasn't matching her sales. And what we found in her numbers is something that I bet a lot of you listening are doing right now in your own business without even realizing it. Here's how it started. I was looking at her financials over $2 million in revenue and almost nothing left at the end of the year. And that gap alone told me that there was a massive leak somewhere. And so I started digging. What I found was that she was shipping thousands of boxes every single month for free. Every single one of them for free. Now, free shipping might sound like a marketing decision, or it could sound like a growth strategy, but maybe it's not. She had never looked at what it was actually costing her to ship for free. And so that's exactly what we did. We started to pull the real shipping cost per box, per order, average weight, average zone, et cetera, et cetera. And we multiplied that across her monthly order volume. And the number that came back was over $8,000 every single month, quietly leaving the business, dressed up like a customer perk. Now, here's what gets super interesting because finding the leak is only half the job. The next question is always, okay, so what do we do about it? Now that I know I have this leak, what do I do about it? And this is where a lot of business owners freeze because fear is real. And it was for her. She thought, if I start charging for shipping, I'm going to lose customers. Now, I was honest with her as I would be with you. Yeah, you might, I told her. In fact, you probably will. And we need to be realistic about it. We're not going to pretend that you're not going to lose a customer by starting to charge them shipping. But here's the thing: you're already bleeding cash. Free shipping was not retaining profit. It was retaining an illusion that she was making sales and helping customers and that she would just be okay at the end of the day. The business was growing, but it wasn't getting healthier. So I said, okay, instead of guessing, let's actually do the math. I'm not going to tell you what to do, but I want to help you analyze the problem. So we started to compare the two numbers side by side. First, I had her look at all of the revenue she would gain by starting to charge shipping for every single box. Then I had her take a look at how much she was losing today. After that, I had her think about what a realistic expectation would be of the customers that she would lose when she changed to charging for shipping. We look at those numbers side by side so that she could make a decision based off of data. And when she put those two numbers together, what she was losing or what she would gain by charging shipping next to the potential for sales she would lose by some of the customers dropping off, it actually wasn't even close. The math made the decision for her. It stopped being an emotional decision and it became an obvious one. One small line item, shipping, uncovered thousands of dollars a month that was sitting right there on her PL the whole time. We didn't create a new marketing strategy. We didn't bring in a new product line. We actually didn't even increase her revenue at all. In fact, we lost a little bit of revenue in the switch, but we gained profitability on the shipping. And that's the pattern I want you to take away from this. Profit leaks rarely look dramatic, you guys. They look like a nice little thing that you might be doing for your customers. They look like a policy someone set up years ago that nobody's ever revisited. They hide in stuff that feels small or too settled in to change or to double back on. But here's the part I really want you to slow down on and think about because it's the part that people skip. Cutting a cost is not a gut decision. It's a data decision. Now remember, first I found the leak. Then I showed her the information so she could make a decision based off of information and not how she felt. It would have been easy for her to panic, rip off the free shipping band-aid, and just start charging shipping to everyone. Or to go the other direction, freeze, and be too scared of losing a single customer that she wouldn't touch that shipping at all. Both of those things would have been emotional reactions and neither one of them would have been strategic. The only reason that this decision was easy, it was because we didn't guess. We analyzed the cost per shipment. We looked at the real order volume. We modeled a realistic revenue gain or loss. And then we made a decision. It wasn't a worst case number, it wasn't a best case fantasy number. It was real math on a piece of paper. And that's what separates a smart cost cut from a reckless one. Anyone can look at an expense and just cut it. But when you actually analyze the data behind the cost, what it's really doing, what it's really costing you, what it's really changing in your business, then the decision stops being scary. It becomes obvious. And that's the difference between guessing your way to profit and building it on purpose. Would you have caught this? Before we wrap up, I want you to think about this. The challenge in your business isn't that you need more financial advice or one more best case scenario or one more story from me. You need a financial operating system that can help you identify these types of leaks consistently and then give you the information to make strategic decisions with your findings. Knowing your numbers is one thing. Having a system that tells you what to focus on every single week, that's what creates lasting profit, stronger cash flow, and better decision making. That's exactly why I created Inventory Genius Operating System because I wanted to help product-based business owners like my client stop guessing and start keeping more of what they earn and building a business with confidence.
