When you’ve trimmed every line item, negotiated every bill, and cut every unnecessary expense, but your profit margins still aren't adding up—what do you do next?
In this episode, I share a story about a hard-working client who found himself completely exhausted after attempting to squeeze blood from a stone. He had done everything right: boosted top-line revenue, improved margins, and audited his expenses line by line. Yet, the math still wasn't mathing.
Instead of hunting for micro-expenses to shave down, we stepped back and looked at a foundational piece of his business: his Point-of-Sale (POS) system. By making one strategic pivot to replace a tool that no longer served him, we triggered a domino effect that eliminated a whole cluster of hidden app subscriptions and tech stack add-ons—putting $710 back into his bank account every single month.
Key Takeaways
Stop Squeezing Dry Lemons: Cost-cutting is essential, but when an expense line is tapped out, trying to "squeeze harder" won't yield results. You have to start asking a completely different question.
Identify Foundational Tech: A single core platform (like a POS system) often forces you to stack secondary apps, subscriptions, and integrations just to keep it functioning.
The Domino Effect of One Pivot: Replacing one foundational tool can instantly eliminate hidden peripheral costs that sit underneath your operations.
Advice vs. Operating Systems: Catching a single cash leak gives you a one-time win; having a repeatable operating system allows you to identify and fix structural profit drains every single week.

Hey friend, welcome to the Inventory Genius podcast, where we work together here to make you an inventory genius. We talk about profit, we talk about cash flow, and we definitely talk about your paycheck. Because at the end of the day, it's all related to your inventory. Let's go. Hey there. Welcome to the Inventory Genius Podcast. Every product-based business has a money mystery behind it. And every week I solve one of them. I'm your host, Sierra Stockland, fractional CFO and creator of the Inventory Genius operating system. I truly believe that you don't just need more financial advice. You need an operating system. So every single week, I'm going to show you how to uncover some hidden cash, solve a real financial problem, and then I want to teach you how to create more profit and keep more cash with a system. Let's dig in. He told me that he couldn't cut anything else. I'd been working with this client for a couple of years, actually. And he was a hard worker. He had a fantastic analytical mind. He was always taking my spreadsheets in the program and building on them, creating more iterations and deep diving into his numbers. It wasn't that he didn't want to do the work. And in fact, he was willing and ready to do the work. So he had gone to work this year in particular with a cost-cutting initiative. We had already worked on top line revenue and we had worked on margin. Now it was time to really dig into the costs, the operating cost of running his business. He'd already gone through his expenses line by line. He'd already trimmed what he could trim and still the math of what he wanted in profitability, it just wasn't mathing. He was coming up short of what he wanted in profit every single month. Welcome back to the show. Today's story is about finding not one more thing to cut, but what actually happens when you can't cut anymore and how to help you think about looking somewhere else entirely. So he came to me exhausted from this exercise. He'd done the work, he'd gone through his expenses, he'd cut literally everything he could cut, or so he thought. And still, like I said, every single month he was coming up short. So instead of hunting for one more expense to shave down, I said, let's think about something bigger. Let's think about pivoting in your business instead of just continuing to find little things that we could trim. And so he found an area where he said, I think I could actually pivot. It's with my point of sale system. Now that might surprise you, right? We buy into these massive systems like a POS and we feel like they're so foundational to our business. How could we ever change? But listen to the story and how it unfolds. So this one decision he made, switching his point of sale system, it set off a ripple effect that none of us expected. Because it wasn't just the point of sale bill that changed. Once that POS system was gone and we're placed with something different, every app, every add-on, every subscription that had been stacked on top of that point of sale system was also gone. All of it. One decision. Here's what I want you to sit with. He didn't find that $710 by cutting harder. He found it by looking at the system in his business that wasn't working for him anymore. And that's such an important distinction because most business owners think cutting costs means squeezing every single penny just a little tighter, negotiating this bill, canceling that little subscription, shaving a little here, shaving a little there. Now, I'm going to tell you that's necessary as well. Like it's really important for you to be auditing your expenses quarterly and for sure annually. But at some point, you've got a lemon that you cannot squeeze any more juice out of. And so you have to think about what you could do instead. When that happens, when that lemon is completely done with whatever we can squeeze out of it, the answer isn't just to squeeze harder. It's to start to ask a completely different question. Is there a foundational piece of my business, a platform, a process that's quietly forcing me to pay for other things that I wouldn't need without that process system, platform, et cetera? A point of sale system isn't just a POS system. It's the thing that determines what apps you need, what add-ons will make it functional, what subscriptions will work or won't work in your business. Changing a foundational piece of your business can be like a domino effect. That's why that one decision turned into $700 and 10, $710 every single month. It wasn't just a leak, it was a whole cluster of leaks that surrounded that one change. So I want you to know that the lesson here isn't go change your point of sale system. But the lesson here is that when you feel like you've cut everything and you're still coming up short, stop looking for individual expenses, lemons that you can squeeze when they're completely dry. I want you to start to look at what's underneath your business. What is your business built on? Ask what foundation in your business might require tweaking or changing or pivoting. How much cash is hiding in your business right now? Do you even know? Anyone can point out a hidden cash leak. That's what today's story was. One leak found once. But a business owner with an operating system will be able to look at how to find and identify these leaks consistently, month after month, so that it can add up to hundreds and thousands on repeat without someone else pointing it out every once in a while. Would you have caught this? Before you wrap up, I want you to, or before we wrap up today, I want you to think about this. The challenge in your business isn't that you need more financial advice. Okay. It's that you need an operating system. If you're a product-based business owner, you can't survive without a system to organize your numbers for you. Knowing your numbers is one thing, but having a system that tells you what to focus on every single week, that's what creates lasting profit, stronger cash flow, and better decision making. And that's exactly why I created the Inventory Genius operating system to help product-based business owners stop guessing and start keeping more of what they earn. Okay, until next time, I don't want you to just go work harder. I want you to think about whether or not you have an operating system in your business because I want you keeping more profit and keeping more cash. All right, I'll see you all next week.
