Ever feel like you’re working around the clock, carrying a packed schedule, but somehow left wondering where all the money went at the end of the month? In this episode, I walk you through a classic "money mystery" involving a busy client who thought she was running one business, when in reality, she was running three.
We dive into how blending multiple revenue streams distorts your financial reality, hides profit drains, and keeps you stuck. Plus, I share a personal story of how I fell into this exact same trap in my own retail journey and why having a repeatable operating system is the key to fixing it for good.
Key Takeaways
The Danger of the Blended View: Lumping different revenue streams into one profit and loss statement hides which parts of your business make money and which ones quietly subsidize losses.
The Organic Growth Trap: Businesses that naturally expand by adding service or product offerings (like a home decor shop offering interior design) often forget to untangle their costs, margins, and operating expenses.
Clarity Drives Action: Once you separate your revenue streams, you gain the visibility needed to adjust pricing, manage cost of goods, and control margins so every entity stands on its own.
Knowledge vs. Operating System: Spotting a financial leak once is great, but building a repeatable system is what allows you to find hidden opportunities week after week.

Hey friend, welcome to the Inventory Genius podcast, where we work together here to make you an inventory genius. We talk about profit, we talk about cash flow, and we definitely talk about your paycheck. Because at the end of the day, it's all related to your inventory. Let's go. Hey there, welcome to the Inventory Genius Podcast. Every product-based business owner has a money mystery in their business. And every week I solve one of them right here on this podcast. I'm your host, Sierra Stockland, fractional CFO and creator of the Inventory Genius operating system. Here's what I know after years of digging through numbers for product-based business owners just like you. The answers are almost always hiding in plain sight. You just don't know where to look or even how to keep looking week after week. And that's the difference we're going to explore on this show. Let's dig in. Okay, this client, she was busy, you guys. She was so busy, but she was also broke. She thought she had one business. This was a doggy daycare. Okay. It'd been operating for years. And to be honest, she was just kind of tired. Every single day, a full schedule, clients coming and going, but still at the end of the month, the money just wasn't where it should be, right? And here's what we found after we started digging in. She actually wasn't running one business. She was running three. She was running a retail store, a daycare, and a grooming business. Three completely different revenue streams, but they were all tangled together under one set of books with one pricing list and one mental model of the business. And when everything is lumped together like that, here's the problem. You genuinely cannot tell which parts of your business are making money and which parts are quietly draining it. I see this so often. And I did this in my own business. I had a thriving retail business. So I opened a second and I ran it all together. Well, that second business, you guys, it lost money every single month. But the first retail business, because it was doing so well, just kept paying the bills of the second business. And before I knew it, they were so tangled together, I really didn't know what was working and what wasn't. And that's what happened with this client. It all started just blending together into one big number. And that one number looked fine until it didn't, right? Because that top line number wasn't reflected of what each single business revenue stream was actually doing or not doing. So the first move that we took was really simple, but it completely changed everything. We separated her three revenue streams. So no longer was it just one dog business. We had a retail business, we had a daycare business, and we had a grooming business. Retail on its own, daycare on its own, grooming on its own. Suddenly, instead of one blurry picture, she had three really clear ones. And once we could analyze them separately, the opportunity became obvious. She could see exactly where pricing needed to move and change so that each individual revenue stream could stand on its own. She began to see exactly what her cost of goods needed to be so that each revenue stream could stand on its own. And she could see exactly what the operating expenses were of every single one of those revenue streams. So again, they could each stand on their own. And what happened was they all became profitable. It was a game changer. Here's what I want you to sit with from this episode today. She wasn't losing thousands of dollars because she was bad running a bad business. She was losing it because she was looking at three businesses through the lens of one. And this happens consistently with product mixed with service-based businesses that grow organically over time. You start with one offer, then you add another, then you add another, and each one feels like just a natural extension of the same business. So you never stop to separate them. This happens a lot with my clients that are home goods and decor stores. So typically they start with a service, their design service, and then they open a retail store, and then they might sell product to builders and suppliers. And suddenly this business is so complicated, but it's treated as one business when it's really different and separate businesses. Underneath, they usually have different costs, margins, demand, different like everything. And when you never pull them apart, you really lose the ability to see which one actually deserves your attention or your energy. And sometimes which one just needs to go. The fix here for her was not complicated. It wasn't a new marketing plan or a bigger client base. It was simply just seeing clearly what was going on, separating what had been blended together for years so that the truth about each piece could finally show up on its own. How many opportunities are sitting in your business right now? Hidden? Because they're complicated, they're tangled. Would you have caught this? Here's what I keep coming back to on this show. Finding one leak one time is something almost anyone can do if they look hard enough. And this episode was proof of that. She and I found this together in one conversation. But here's the honest question we're sitting with. Would you have found it on your own? And if you did, would you find the next leak or the next opportunity? And what about the one after that? That's really the difference between knowledge and a system. Knowledge tells you what happened once, but an operating system, if in your business, will teach you to keep finding these answers and these opportunities yourself, week after week after week. Knowledge does not change a business, but an operating system that totally does. The goal isn't just for you to hear one more story about hidden cash. I want you to start becoming the kind of business owner who can find these things for yourself whenever you need to. All right. Until next time, I want you to go out and start to create more profit and keep more of that cash. See you next week. Bye for now.
